Client / Situation
- Our client, a fully integrated supply chain solution for food manufacturers, was in need to optimize their warehouse distribution network
- They were looking for a Project Manager to execute an established re-design plan of their distribution centers (consolidating network of 20+ distribution centers and warehouses to a six distribution center network)
Objectives / Results Achieved
- Reanalyzed, proposed and adjusted savings for freight, warehouse & inventory reduction as follows: freight, $1.77M, warehouse $1.10M, and inventory $14.70M
- Facilitated change in strategy of using new 3PL vs driving consolidation using current 3PL providers
- Designed Project Plan Waves to drive network optimization completion for identified warehouses by desired end dates
- Held weekly project plan WBS update meetings with project team
- Created SLA’s / KPI’s for ongoing monitoring of 3PL providers
- Worked with IT to facilitate efforts of obtaining simulation capability with demand planning software
- Provided best practices for warehouses along with auditing criteria for 3PL providers
